AI alignment concerns the relationship between a system's behaviour and the intentions, objectives and constraints relevant to its use. Within a company, that becomes a concrete question: which outcome are we seeking, which data support it, who reviews it and which operations may the application perform?

An assistant that replies politely can use an expired commercial condition. A system that closes many requests can leave the customer's problem unresolved. A correct draft can reach the wrong recipient if its integration does not check the operation. Conversation quality, process objectives and execution authority must be considered separately.

This guide explains research distinctions and proposes a working method for business applications. The diagrams and support scenario are original demonstrations, without results attributed to a customer. Photographs show real contextual activities and equipment, not a WebHat deployment or project team.

What is AI alignment, and what do we check in a business application?

In research, alignment seeks behaviour compatible with relevant human intentions and values. This raises questions about objective specification, learning, feedback and generalisation. At application level, we define a more precise scope: the users, accepted outcome, sources and authorised actions for the chosen process.

The overview of types of artificial intelligence helps separate methods and roles. Alignment is not a new interface category or another word for chatbot. The same questions about objectives and behaviour can arise in a recommender, classifier or agent using tools.

Three distinct levels of work

  1. Model research

Which behaviours does the system learn and how do they generalise?

  2. Company application

Which objective, sources and operations are defined for the specific task?

  3. Operations

Who reviews outcomes and how are changes or incidents handled?

Original explanatory map. Application controls and operations are not a universal model-alignment test.

We propose three separate records: evidence about the model, the application specification and operational evidence. An access check belongs to the application; a behavioural test on new tasks belongs to evaluation. Neither should be presented as a universal solution to the other. This distinction lets the team identify exactly what it checked and who owns each component.

Start with the business outcome, not the wording of a prompt

Describe what resolved, correct and authorised mean

For a support assistant, a requirement such as “resolve requests quickly” is an insufficient specification. We propose defining request types, the valid source and evidence of resolution. Some cases receive a documentation-based answer; others go to an accountable person. Closing a ticket is tied to these conditions, rather than merely generating a message.

The process record identifies affected parties: customer, operator and service owner. Their needs can differ. The customer needs resolution, the operator needs verifiable information and the owner needs commercial conditions respected. The design decision must address those requirements explicitly, rather than infer them from an isolated satisfaction score.

A useful objective also has an action boundary. The assistant may prepare an answer about a subscription, while changing that subscription is another operation. We separate the conversational deliverable from a CRM change. For each, we establish acceptance criteria, the person authorised to approve it and evidence needed for subsequent review.

Why can an intermediate indicator divert the objective?

Closed-ticket count does not describe quality by itself

Google DeepMind's 2020 discussion of specification gaming describes satisfying the literal specification without achieving the intended outcome. In a commercial application, we use that distinction to examine what an indicator measures and which behaviours might pass the test without serving the process.

Turning a business objective into requirements

  1. Desired outcome

The request is correctly resolved or handed to the appropriate owner.

  2. Intermediate indicator

Closed-ticket count describes activity, not quality by itself.

  3. Required conditions

Source, identity and approval boundaries are checked for the case.

  4. Outcome acceptance

Check evidence of resolution, exceptions and the operation's effect.

Teaching support scenario, without customer results or percentages. Interpret the indicator together with its operational meaning.

In our scenario, an automatic acknowledgement does not resolve the request. If the interface permits immediate ticket closure, the indicator can rise without evidence of a solution. We propose separate states for acknowledgement, proposed response, review and resolution. These show the actual stage instead of compressing different activities into a favourable label.

A second example is drafting speed. Shorter time matters together with retaining conditions and checking the source. We report required corrections and reopened requests separately. These are proposed pilot indicators, not percentages achieved in a project. Select them before testing and define each numerator and denominator.

What does research add: objectives, generalisation and feedback?

Correct specification and generalised behaviour are different questions

The 2016 paper Concrete Problems in AI Safety distinguishes issues involving objectives, supervision cost and learning conditions. The 2022 Goal Misgeneralization research also examines correctly specified objectives whose learned behaviour extends undesirably under new conditions. This distinction motivates evaluating context changes, rather than only revising an instruction.

In the proposed project, we change the request type or test document's structure and inspect observable behaviour. This is a bounded application exercise. We do not present it as reproducing those research experiments or demonstrating that the whole model is aligned in every situation.

Feedback can shape behaviour; application control remains separate

The 2022 research on following instructions with human feedback describes demonstrations, supervised adaptation and preferences used in a reinforcement-learning stage. Constitutional AI, also published in 2022, studies principles, self-critique, revision and AI feedback during training. These are behaviour-shaping methods, not simply lists of rules added to a prompt.

For a company using an available model, the decision concerns what it adapts within its own project. It can start with instructions, authorised data and tests, while parameter adaptation has separate requirements. Our comparison of RAG, fine-tuning and prompt engineering explains those interventions. An evaluator's preference does not replace approval of a commercial operation.

In our own evaluation, define who supplies feedback and against which criteria. A shorter answer might be stylistically preferred while omitting the condition that determines a request's eligibility. We propose separate rubrics for information correctness, retained conditions, useful wording and permitted action. Assessment differences are examined rather than erased by an average that conceals conflicting interpretations of a commercial rule.

Check permissions in software, at the operation boundary

A good answer does not grant permission to change data

OWASP describes excessive agency through functionality, permissions or autonomy beyond a task's needs. Its recommendations include minimum access, user context, approval of important actions and authorisation in the system executing the operation. Logging supports identification of effects and intervention; it does not substitute for access control.

From request to operation: control gates

  1. 1 · Identification

The application establishes the user and the request's object.

  2. 2 · Permitted context

Only relevant sources accessible to that role are read.

  3. 3 · Proposal

The model prepares the output and requested operation.

  4. 4 · Control and approval

Software checks policy; an authorised person approves the required effect.

  5. 5 · Execution and confirmation

The connector acts within granted limits and retains verified status.

Proposed workflow, not a product screenshot. Approval is tied to operation details; a material change requires a new check.

In the proposed scenario, the assistant receives separate functions for reading a case and preparing a draft. Sending the message separately checks the recipient and approved content. A change to those details returns to review. Approval for one operation is not reused for another customer merely because the wording is similar.

These decisions relate to AI agent architecture and autonomy. For each function, retain its object, effect and the user on whose behalf it operates. The pilot also tests rejection of an operation outside the role. Persuasive model wording does not change authenticated identity or application policy.

Sources and documents have different roles from control instructions

Read content is information, not administrative authority

A commercial document can contain old wording, quotations or instructions addressed to other people. The project establishes which fields can support an answer and which version is valid. When documents conflict, the assistant must follow the clarification procedure rather than choose the more confident-sounding formulation.

We propose a source record containing owner, version, permitted scope and withdrawal rule. Access is tied to the requester's role. Another organisation's or customer's documents do not enter an answer through semantic proximity alone. The test checks both retrieval results and permission to use each item.

Preparation for data protection in an AI application determines which information the task needs and where it is stored. A support trial uses demonstrative data or a dataset authorised for the defined purpose. Real conversations are not automatically moved into an evaluation set accessible to the entire team.

How do we evaluate behaviour before launch?

Test the output, clarification and respect for boundaries

The pilot has cases with expected outcomes and evidence used for review. One case may require a draft, another clarification or operator handover. Not every refusal or escalation is a failure: compare behaviour with that case's requirement. At the same time, unnecessary escalation remains visible in the report rather than being hidden as success.

Four case families for a pilot

  1. Normal case

Complete data and valid source: check the output and saved operation.

  2. Missing information

Check that clarification is requested rather than details invented.

  3. Conflicting instruction

Document text does not change the user's role or approval.

  4. Changed context

A new source or rule triggers review of affected cases.

Original checklist for a support assistant. Not a public benchmark, certification or measured customer result.

For each family, we propose evaluators familiar with the process and a rule for resolving assessment differences. Retain unsuccessful examples and a verifiable reason. A report also describes coverage: which request types were tested and which configuration produced the result. Conclusions are not extended to languages or connectors outside the pilot.

After a model, source or function changes, rerun affected cases and a regression set. Comparison uses the same outcome definitions. If the protocol changes too, identify the new series separately so that report differences are not attributed exclusively to the model.

Separate output testing from the complete application test. The first can identify an omitted condition; the second also checks record selection, approval, saving and confirmation. Retain input and configuration precisely enough to reproduce the case in a test environment. When an operation has effects, verification uses trial data and destinations rather than making unannounced changes to real records.

What makes human review useful?

The approver must see which effect they are accepting

In the proposed interface, approval presents the output, relevant source, object and operation effect. A simple “OK” button beneath a summary can conceal a detail that changes the decision. The person must be able to correct, reject or request clarification, rather than merely confirm system output formally.

We also define the competence needed for review. For a commercial condition, the owner must recognise contract exceptions; for a CRM operation, they must understand status and recipient. The guide to AI skills for employees connects training to these specific tasks, not just prompt wording.

In a workshop, check whether the person can detect a condition deliberately omitted from a demonstrative draft. Retain output correctness and approval correctness separately. The exercise identifies what the interface or training needs to explain more clearly, without treating a quick confirmation as evidence of quality.

Also clarify when intervention occurs: reviewing a draft before sending differs from auditing a message already sent. For the proposed workflow, the interface shows current state and allows stopping before the effect. If the user lacks approval rights, the case goes to its designated owner; the application does not offer a button suggesting authority the user does not hold.

What do we monitor after launch and after changes?

Record verifiable facts, not presumed model intentions

NIST AI RMF 1.0 organises risk management through Govern, Map, Measure and Manage: responsibilities, context, evaluation and risk treatment. The framework is voluntary and includes checks before use and during operation. We use that perspective to delimit responsibilities; the article or pilot is not presented as NIST certification.

An outcome review record

  1. Context

Version, task and sources used, without unnecessarily copying confidential data.

  2. Observable decision

Draft, clarification, escalation or proposed operation, with a verifiable reason.

  3. Authority

Role, approval and exact details of the permitted action.

  4. Confirmed effect

Operation status and evidence available for reconciliation.

Demonstrative record structure. It does not require retaining a model's internal reasoning and is not a real customer log.

The proposed record retains application version, relevant sources, status and confirmed outcome. Limit logged data to the review purpose and control access. We do not require exposure or storage of a model's internal reasoning. Analysis uses observable operation evidence and the verifiable explanation supplied to the user.

A timeout after a write does not prove the operation failed. The procedure must check status and prevent duplicated effects on retry. In our exercise, the sent message has an identifier and confirmed state. This is handled in the integration, not by a new prompt assuming nothing was executed.

How do we build a pilot with clear criteria?

Choose a bounded process and establish accepted outcomes before implementation. Inventory sources, roles and exceptions, then build the test set with data appropriate to its purpose. The initial stage can produce drafts only. Adding an operation with effects is approved separately after checking the workflow and control interface.

Comparison with the current process covers total time, required checks and output quality. Cost includes data reading, calls, integration and operator intervention. Our guide to AI application costs and maintenance helps separate initial development from recurring operation.

Handover includes a record of the approved configuration, ownership of changes and a procedure for disabling the function. When a new case appears, analyse it before extending rules. Retain the decision history so that an improvement can be verified and withdrawn if it causes an undesirable process effect.

The acceptance record can include a complete example: initial request, permitted source, draft, reviewer and expected status. Alongside it, retain a case with missing information that requires clarification. The team then sees both a successful outcome and correct exception handling, without confusing any generated response with a completed task.

How do requirements become a WebHat application?

For business automation with AI integration, start from the company's workflow and data. Delimit what the model prepares, what software validates and what the operator approves. Document operations, test cases and administration responsibilities before expanding access to systems.

For custom AI applications, proposed deliverables can include the review interface, connectors with bounded permissions and outcome records. The specification describes implemented functions and conditions of use. It does not replace model evaluation or attribute human intention to an application merely because it responds coherently.

Frequently asked questions about AI alignment for business

Does AI alignment only mean writing a better prompt?

The prompt defines part of the instructions. A project also has data, a model, evaluation, permissions and operations. Each needs distinct controls and evidence appropriate to the task.

May a model trained with human feedback automatically change the CRM?

The training method grants no CRM permissions. The application checks identity, role, object and required approval when executing an operation, regardless of the response's wording.

What do we check when an assistant closes many requests?

Check the definition of resolution, answer sources and reopened cases. Separate acknowledgement, draft, review and resolution so that the indicator reflects the actual process stage.

Is a person clicking approval sufficient?

The person must see the operation's details and effect, have the required competence and be able to reject or correct it. Material changes require the corresponding check.

What is repeated when the model or sources change?

Review affected functions and agreed regression cases using the same outcome definition. Retain the new configuration and test conditions for comparison.

What should the company receive at the end of a pilot?

The approved workflow, sources and roles, test results, exceptions, configuration and operating procedure. The report separates implemented functions from proposed extensions and identifies each control's owner.
